UK meal kit market analysis 2026: why the leader is shrinking

The brief Prepared for a hypothetical client: a UK food brand with an existing subscriber base, considering a recipe-box line. The question put to us was "is this category still growing, and if the leader is retreating, is that an opening or a warning?" Six competitors, desk research only — no comment corpus was available at usable volume for this category, which is stated in section 05 rather than hidden.

Bottom lines

  1. The market leader is shrinking, and it is doing so deliberately.

    HelloFresh meal-kit revenue fell 8.9% year on year in constant currency in Q2 2026, to €1.06bn, with group revenue down 7.8% to €1.5bn. Management has framed this as a three-phase transformation — fix the cost base, reinvest in product, return to growth — rather than a demand collapse. Meal-kit margin held flat at 15.2%. [1][2]

  2. The retreat is from cheap customers, not from customers.

    Customers with more than four years of tenure grew to 34% of H1 2026 net revenue. Average order value rose 1.1%. The company has pulled back marketing intensity and has not replaced the price-sensitive cohort that churned as a result — which is the whole strategy, not a side effect. [2][3]

  3. The discount ladder is now the product, and it is getting longer.

    Published introductory offers run 50% off the first box, 40% off the second and 20% off the next six — a discount tail stretching across two months rather than two weeks. A category that needs eight discounted boxes to establish a habit is telling you what its unaided conversion rate looks like. [4]

  4. Complaints cluster on fulfilment, not on food.

    Published Trustpilot averages for the two leaders sit in the low-to-mid 3s, around 3.3 and 3.6 out of 5. The source does not attribute each score unambiguously, so they are reported as a range for the category rather than assigned to a named brand. The complaint themes are consistent across both: missing ingredients and inflexible delivery windows. Both are operational failures, which means they are fixable and therefore attackable. [4]

The marked bar is the finding: the core business, down 8.9%. The only part of the group growing is the undisclosed "Other" segment — premium meat, seafood and pet food — up 36.1%. A business that spent a decade proving recipe boxes work is quietly funding its way out of the category it built.

The gap in this table is retention. Riverford — the smallest of the named players and the only one built on organic supply rather than convenience — held the best retention in the category. Every player above it competes on acquisition. That asymmetry is the opening.

    The 43%/34% split is 2023 data, the most recent published estimate located. Given HelloFresh's subsequent decline, current shares are likely closer. Treat the ranking as reliable and the gap as stale.

    No filed segment results are available. Its position is inferred from third-party share estimates and published pricing, not from accounts.

  3. Review scores are point-in-time and self-selecting

    Trustpilot averages move and skew toward the aggrieved. They indicate complaint themes reliably and satisfaction levels poorly.

  4. No first-party churn data exists publicly

    The retention conclusions are inferred from discount structure and tenure disclosures. A commissioned version of this report would triangulate against panel or transaction data.
